I led the brand strategy and international positioning for Bread Ahead, a globally recognised artisan bakery known for its legendary doughnuts and flagship presence in London’s Borough Market.

As the business prepared for its next phase of growth, the focus shifted from a successful London bakery to a scalable international brand. With established locations in the Middle East and expansion plans across Asia and the United States, Bread Ahead required a clear and consistent brand strategy to support long-term franchise growth.

Brand Strategy for Bakery and Hospitality Expansion

As a branding consultant working across hospitality and food and beverage brands, I developed a franchise-ready brand strategy designed to translate Bread Ahead’s craft-led identity into new markets.

Through a series of stakeholder workshops and strategic sessions, we defined a clear brand position rooted in authenticity, craftsmanship and community. The goal was to ensure that whether in London, Dubai or Riyadh, the experience would feel consistent, recognisable and true to the original brand.

This work established a strong foundation for international bakery branding, allowing Bread Ahead to grow without losing the personality and quality that built its reputation.

Structuring a Scalable Brand Identity System

To support expansion across multiple regions, I worked closely with the internal team to consolidate and refine Bread Ahead’s brand identity.

This included the development of comprehensive brand guidelines covering tone of voice, visual identity, store design principles and customer experience. The aim was to create a flexible but consistent system that could be rolled out across new locations and franchise partners.

For hospitality brands expanding internationally, this level of clarity is essential. It ensures that every touchpoint, from signage and interiors to packaging and messaging, feels cohesive across markets.

Franchise Deck Design for Global Growth

A key part of the project was the creation of a 50-page franchise showcase deck, designed to attract and secure the right partners.

More than a standard investment document, the deck combined brand storytelling, commercial positioning and operational insight. It clearly communicated the strength of the Bread Ahead brand, its market opportunity, and the structure behind its expansion model.

This became a central tool for franchise conversations, helping position Bread Ahead as a premium, scalable bakery brand within the global hospitality landscape.

Positioning a London Bakery for International Scale

With a clear brand strategy and franchise toolkit in place, Bread Ahead is now positioned for continued growth across the Middle East, the United States, Asia and beyond.

This project reflects my approach to restaurant and bakery branding. It balances strategic clarity with creative direction, ensuring brands not only look strong but are built to scale in competitive international markets.

Working on a brand with such heritage and recognition has been a privilege. Helping shape its next chapter as it evolves from a London favourite into a global bakery brand has been a particularly rewarding process.
